Why supplier selection is a brand-defining decision
A contract manufacturer is your brand's invisible co-signatory. Every supplement SKU that reaches a consumer carries your label, your promise and the manufacturer's fingerprints. When the partnership is strong, you ship faster, scale cleaner and respond to retail audits with confidence. When the partnership is weak, you spend your time fighting label errors, chasing Certificates of Analysis and managing recall risk instead of building market share.
Across our private label portfolio we have on-boarded more than 200 brands since 2017. The decisions that consistently separate successful brands from stalled ones fall into four categories: facility credibility, formulation depth, operational transparency and commercial alignment. Below we walk through each.
The four-tier scoring framework we recommend to brand owners
Before requesting quotes from any manufacturer, score every candidate on these 20 attributes. Each tier is weighted by risk — and tier 4 (compliance documentation) often differentiates a true contract manufacturer from a trading company that simply re-sources jobs to other factories.
| Tier | Dimension | Weight | What to verify |
|---|---|---|---|
| 1 — Facility | Production capacity vs your peak demand | 15% | 10,000 m²+ cGMP cleanroom, ≥ 8 lines |
| 1 — Facility | On-site R&D, in-house stability lab | 10% | 30+ scientists; HPLC, GC, microbiology |
| 2 — Compliance | Current cGMP / FDA / ISO / HALAL certificates | 15% | Active certificates, expiry > 6 months |
| 2 — Compliance | Third-party audit record (SGS, Intertek, BRCGS) | 8% | Most recent audit report available on request |
| 3 — Operations | Pre-shipment sampling & retention policy | 10% | Retention samples retained 24+ months |
| 3 — Operations | Documented change-control SOP | 7% | Signed change-control log per SKU |
| 4 — Commercial | Financial stability / years operating | 8% | Audited financials or D&B report |
| 4 — Commercial | Reference customers in your target market | 7% | Three references you can call directly |
| 4 — Commercial | Contract clarity & IP protection clause | 10% | Mutual NDA, formula IP stays with brand |
| 4 — Commercial | Pricing transparency (open cost line items) | 10% | Cost line items disclosed, not opaque bundled |
If your Request for Information (spec sheet, label, MOQ, projected reorder velocity) isn't answered with substance within 24 working hours, walk away. The speed of first reply is the strongest predictor of operational responsiveness.
Comparing your shortlist: must-ask questions for each candidate
- What is your minimum order quantity (MOQ) per SKU, and what is the per-unit price above MOQ?
- How do you handle label compliance review for [US/EU/AU] retail channels?
- Can you share the most recent FDA or third-party facility inspection report?
- What is the lead time from PO to first finished pallet, and how is it split between production, QC and shipping?
- Where does your raw material sourcing take place? Do you have dual-source for critical actives?
- What is your stability testing program, and do you share accelerated stability summaries?
- Do you provide digital batch records, or only paper documentation?
- What is your change-control process if I revise a formula six months after launch?
OEM, ODM and private label — three very different partnerships
Most brand owners use these terms interchangeably, but each describes a distinct engagement. Below is the comparison we draw for incoming leads at Yukang.
| Model | What the manufacturer provides | Your brand contributes | Best for |
|---|---|---|---|
| Private Label | Stock formulas, ready labels, standard pack sizes | Brand identity only | First SKU launches, test markets |
| OEM | Production against your formula and specs | Full formula, raw material list, label | Brands with an in-house R&D team |
| ODM | Joint development of formula, packaging and regulatory | Concept, market positioning, target price | Most DTC brands launching their first line |
| Hybrid | Manufacturer-funded R&D, brand-funded IP | Brand-funded exclusivity for shared formulas | Mid-stage brands entering new categories |
Most DTC brands start at Private Label for a single flagship SKU to validate the market, then graduate to ODM once reorder velocity is proven. Skipping directly to OEM before product-market fit is expensive and slows iteration.
Active ingredient sourcing: a comparison brand owners should run
When your contract manufacturer sources active ingredients, the supply chain choices they make have a direct impact on your finished product. Below is a comparison of three sourcing models used in our industry.
| Model | Cost per kg (indexed) | Lead time | COA consistency | Brand IP protection |
|---|---|---|---|---|
| Direct from raw material API manufacturer | 100 | 8–14 weeks | Highest | Highest |
| Through certified trading house | 108–115 | 4–6 weeks | High | Medium |
| Spot market / commodity broker | 85–92 | 1–3 weeks | Variable | Low |
Yukang Medicine's default sourcing policy is to buy critical actives (vitamins, minerals, probiotics, branded botanicals) directly from the API manufacturer with full COA chain-of-custody. Spot-market sourcing is reserved for non-critical excipients.

Three due-diligence actions you can run in a week
- Request and verify the supplier's FDA registration number and certificate expiry dates.
- Ask for three customer references in your category — call each one directly, not by email.
- Visit the facility in person or send a third-party auditor; never skip the site visit before your first PO above $50,000.
Operational metrics that predict delivery reliability
Below are the four operational KPIs we share with our incoming partners during onboarding. Brands that pay attention to these KPIs in their first six months tend to avoid 80% of the quality issues we see across the industry.
Common red flags we have seen in failed supplier relationships
- Refusal to share the most recent third-party audit report.
- MOQ that magically rises after the first PO.
- Generic commercial invoice showing unrelated HS codes.
- Pressure to skip stability studies to "save time."
- Use of contract labor for quality-critical roles at peak season.
- Reticence to put formula IP clauses in writing.
Key takeaways
- Use a 20-point supplier scoring matrix with weights — most failures start at the 'soft' criteria.
- OEM vs ODM vs private label: pick the model that matches your current brand stage, not the one that sounds most sophisticated.
- Source critical actives directly from API manufacturers — your COA chain-of-custody is part of your product.
- Score on-time-shipment, batch yield and documentation completeness — these predict 80% of brand-side pain.
- A 24-hour RFI response is the single strongest predictor of operational responsiveness.

Key takeaways
- Use a 20-point weighted scoring matrix to compare candidates — soft criteria cause most failures.
- OEM, ODM and private label are three different partnerships; pick the one that matches your brand stage.
- Insist on signed IP clauses and HS code statements before signing any master supply agreement.
- On-time-shipment and documentation completeness are the strongest predictors of brand-side pain.
- Skip the in-person facility audit at your peril — most quality issues are visible during walkthroughs.
Frequently asked questions
Is Yukang Medicine an OEM or ODM partner?
Both. Most of our brand clients engage us in an ODM relationship where our R&D team drafts the formula and your brand owns the IP after launch. We also run OEM for brands with in-house formulation and pure private label for first-launch SKUs.
What is the typical MOQ for a first PO?
MOQs range from 500 to 5,000 units depending on dosage form. Softgels, tablets and hard capsules typically start at 1,000–2,000 units; gummies and powders at 2,000–5,000 units. We also offer pilot runs of 300–500 units for product-market testing.
How long does supplier qualification take?
For brands with a defined spec sheet, qualification typically takes 2–4 weeks: initial capability match, NDA signed, sample submission, formula lock and pilot batch. After qualification, standard production runs take ~15 working days.
Do you help with regulatory filing in the US and EU?
Yes. Our in-house regulatory team reviews labels and ingredient declarations for FDA, TGA, EFSA and Health Canada submissions, and we coordinate with destination-market consultants where local registration is required.
What kind of IP protection do you provide?
We sign a mutual NDA prior to formula development and add an explicit formula IP clause to every master supply agreement. Brands retain ownership of the finished formulation and all packaging artwork.
